How to save project and task decisions

It is more convenient to save project decisions next to the work they change. To do this, after a discussion you need a short summary: what was decided, which result it relates to, and who takes the next step.

This rule helps a team that communicates on calls, in messengers, and within the work system. It is especially important when a participant joins later or returns to a task after a break.

Why the message history does not replace a decision summary

A long discussion leaves behind proposals, intermediate versions, and objections. The reader does not always understand which of them became the effective agreement. The last message may even relate to a different topic.

The phrase "we'll keep the second option" is clear to the participants in the conversation, but loses meaning without the chosen file. A week later, restoring the context will again require the person who was present during the discussion.

That is why it is useful to save not only the correspondence but also the summary. It must have a subject: a specific task, version of a material, requirement, or project boundary.

Choose the place based on the subject of discussion

If the goal, the composition of a stage, or the general agreement with the client changes, save the summary in the project context. If a specific deliverable from a team member is being discussed, use the task discussion.

There is no need to duplicate the entire correspondence in several places. It is enough to identify the main record and link to it where the decision affects adjacent work.

Check that the necessary participants have access to the material. When transferring an agreement from a private conversation, consider what information the team actually needs to do the work.

What a short record should contain

Name the decision made and the object it relates to. Specify the current file or version. If important, record who approved the choice and on what basis it was made.

Then write the next step and the person responsible. For example: we use the approved cover option, the designer changes the subtitle, the manager sends the final version to the client after review.

If there are open questions, list them separately. Otherwise, a participant may mistake a preliminary decision for a final one and start work that is not yet ready to be done.

Example: choosing a design after a call

A training situation: the client chose one of three cover options. During the meeting, they also asked to change the caption and keep the logo placement. The project folder still contains all three files.

The manager writes the summary in the task: a specific file is chosen, a new caption is required, the composition is preserved. The designer prepares the next version, and the manager checks only the agreed changes before sending.

When a new participant arrives, they see the chosen option and the basis for the edit. They do not need to listen to the entire call to understand the current state of the work.

How to update a decision when new input appears

A new requirement may cancel a previous agreement. In that case, explicitly state what changed and from what point the participants use the new version. Keep the link to the previous decision.

If the change affects scope or timeline, discuss the consequences separately. An updated file by itself does not explain whether the additional scope has been agreed and who is responsible for the next handoff.

Do not leave contradictory instructions in the task description and discussion. After approval, update the current statement, and in the discussion keep the reason for the change.

How to introduce the rule without unnecessary paperwork

Start with decisions that change the result, timeline, or order of work. Everyday clarifications that do not affect other people's actions do not always require a separate summary message.

Agree on who records the outcome of the meeting. This can be the manager or the participant who takes the next step. It is important that the responsibility is clear before the conversation ends.

Once a week, check a few tasks: can the current material and the next step be determined without contacting the author? If not, clarify the recording rule using these examples.

Should messengers be abandoned?

No. You can keep your usual communication channels and return final decisions to the project or task. The main thing is to agree on where the effective record is located.

Should the call transcript be copied?

Usually, the summary, selected materials, and open questions are enough to continue the work. The full recording can be stored separately if the team needs it.

Who checks that the summary is correct?

The participant authorized to approve the decision. For important changes, it is useful to explicitly request confirmation before the team starts acting on the new record.
